New patients leak out at four specific stages. Here's where, and what to do about it.
Stage 1: Lead to booked appointment
A lead is just a name and a number. If nobody reaches out fast, they cool off within minutes.
The fix is speed. Multi-step SMS and email that fire instantly, plus an AI receptionist or a front desk that calls back in minutes, not hours. One of our clients booked two patients in the first two hours of launch. His old program took two weeks for one. Same market. The difference was follow-up speed.
Stage 2: Booked to showed up
Booked appointments mean nothing if half no-show. Reminder sequences, confirmations, and a little pre-appointment nurturing move your show rate from coin-flip to 80–90%.
If your reporting doesn't track show rate, you can't fix it.
Stage 3: Showed up to signed on
This is where the offer and the front-of-house experience matter. If patients arrive expecting a $21 special, they balk at a care plan. If the funnel pre-sold the value of real care, they're ready.
Cheap offers attract cheap patients. Build the ad and funnel around the outcome, not the discount.
Stage 4: The wrong metric
Most agencies report "cost per lead" and stop. That number is nearly useless. The metrics that pay your rent:
- Show-up rate
- Consults booked
- Care plans signed
- Cost per booked patient
Judge everything on those, and the leaks become obvious.
